Increased waiting for instructions signals that autonomy, competence, or relatedness is unmet. The first measure, outcome-based delegation, addresses autonomy: make goals and constraints explicit, then leave the how to team members, for example by replacing weekly task assignments with quarterly outcome goals and decision criteria. The second, mastery time, supports competence: each person picks a skill to develop, devotes 10% of the week to it, and shares progress in a monthly session. The third, making purpose visible, strengthens purpose and relatedness: share monthly how the team's work affected customers or society, including real customer voices. Fourth, to counter the relatedness lost in remote settings, deliberately schedule non-work conversation time and pair problem-solving. Crucially, these should not be handed down from above; involve team members in designing them, because the act of participation itself restores autonomy.
In Drive, Pink drew on Self-Determination Theory and related research to argue that for non-routine creative work, reward-and-punishment "Motivation 2.0" fails, and autonomy, mastery, and purpose become the sources of motivation. Mapped to SDT's three needs, autonomy corresponds directly, mastery corresponds to competence, and purpose is close to relatedness, in the sense of connection to something larger. A strong answer does more than list measures: it specifies which need each addresses and includes the reflexive insight that involving members in designing the measures itself restores autonomy. Noting that relatedness is the need most easily eroded in remote settings shows contemporary application. Gallup's engagement research has repeatedly found that relationships with managers and the feeling that one's opinions count are major predictors of engagement. Answers that stay at the abstract level of "give more authority" or propose only pay increases are insufficient.
Autonomy-enhancing measures can feel like neglect to inexperienced members and increase their anxiety. Delegating methods while specifying only outcomes can produce inconsistent approaches within the team and make quality control harder. Making purpose visible can ring hollow in roles whose impact is small or hard to see, so the measures must be tailored to experience levels and job types.
Expand autonomy gradually according to each member's experience and the difficulty of the task, in line with situational leadership. For less experienced members, start with autonomy in the form of choosing among options. Address inconsistency in methods by sharing quality standards for deliverables and a review process. For roles where purpose is hard to see, begin by relaying the voices of direct beneficiaries, which may be internal departments rather than external customers.
