First principles thinking breaks a problem down to its most basic facts or physical constraints and rebuilds a solution from there. Reasoning by analogy starts from precedent ('competitors do this,' 'we have always done it this way'); first principles thinking questions precedent and asks what is truly required. The steps are: (1) list current assumptions; (2) for each, ask 'why is this true?' to separate facts from conventions; (3) rebuild a solution using only the facts and real constraints. For example, when cutting office costs, challenge the assumption that every employee needs a desk, look at actual simultaneous attendance rates, and redesign toward hot-desking or hybrid arrangements.
First principles thinking traces back to Aristotle's 'first principles' and became widely known through SpaceX founder Elon Musk's account of pricing rocket raw materials to question the legitimacy of existing prices. Reasoning by analogy is fast and works well in many situations, but it uncritically inherits industry conventions and past failures. The value of first principles lies in repeatedly asking 'why' to peel back layers of assumption, revealing structural opportunities competitors have missed. A strong answer includes four elements: a definition, the contrast with analogy, a three-step procedure, and a concrete example. Excellent answers also acknowledge the limits: the method is costly in time and cognitive effort, so it should be applied selectively to high-stakes decisions or problems where conventional approaches have stalled.
First principles thinking is cognitively expensive; applying it to every decision paralyzes action. The belief that 'I am reasoning from fundamentals' can also produce new, untested assumptions. In domains where you lack expertise, you may misidentify what counts as a basic fact.
Reserve the method for problems that consume most of your cost or time, or where industry conventions feel suspect. Validate the 'facts' you decompose to with experts or data, and test rebuilt solutions in small experiments before scaling.
