Empathy and boundaries are not opposites; boundaries are what make empathy sustainable. Relying solely on emotional empathy—absorbing the other person's feelings—leads to compassion fatigue and burnout, and eventually to being unable to empathize with anyone. Three behaviors: (1) distinguish roles, understanding the person's feelings while recognizing that the problem is theirs to own and not yours to fix—leaning on cognitive empathy and compassion; (2) state time and scope explicitly, such as "I can listen for thirty minutes now"; (3) build a recovery routine after supporting others—journaling, a walk—and check your own energy reserves regularly. Helping others well starts with not depleting yourself.
Compassion fatigue was first documented among nurses and social workers who are continuously exposed to others' suffering; excessive emotional identification produces exhaustion and, eventually, numbness. Psychologist Paul Bloom, in Against Empathy, argues that emotional empathy is biased toward the person in front of us and leads to burnout, and he recommends compassion—wishing the other well while keeping some distance—as a more sustainable stance. Brené Brown observes that the most compassionate people she has studied are also the most boundaried. A boundary is not a wall that rejects the other person; it is a line clarifying what you can and cannot offer, which makes steady support possible over the long term. Leaders and mentors are particularly susceptible: trying to absorb everyone's problems alone depletes them and also undermines the team's autonomy.
Many people feel guilty setting boundaries, and those who see themselves as caring are especially prone to equate declining with coldness. Some workplace cultures label boundary-setters as uncooperative, so individual effort alone has limits.
Frame boundaries as offers with alternatives rather than refusals: "I can't today, but Thursday morning works." Leaders should model boundaries openly, avoid becoming the sole recipient of everyone's concerns, and build referral paths to professional support and peer networks.
