A decision matrix works by (1) listing the criteria, (2) assigning each a weight reflecting its importance, (3) scoring each option on each criterion, and (4) comparing the sums of weight × score. The first typical failure is 'reverse engineering': unconsciously tuning weights or scores so a pre-favored option wins. The countermeasure is to fix the weights before looking at the options and have several people score independently. The second failure is 'buried fatal flaws': an option that is disqualifying on one criterion still ranks first because of high scores elsewhere. The countermeasure is to define must-have thresholds before summing and eliminate any option that fails them, regardless of total score.
A decision matrix is an excellent tool for structuring multi-criteria choices such as job offers, software purchases, or site selection, and for making emotional judgments visible. But the numbers create an appearance of objectivity while every weight and score is a subjective input, so 'garbage in, garbage out' applies fully. A strong answer distinguishes two different kinds of problems: contamination by subjectivity (confirmation bias driving reverse engineering) and the structural limit of an additive model (its assumption that trade-offs are always compensable). The latter is the known distinction between compensatory and non-compensatory decision models; fatal flaws require a non-compensatory cutoff. Answers that also note that a small score gap means 'either is fine' and recommend sensitivity analysis, checking whether rankings hold when weights change, deserve extra credit.
A matrix can only handle criteria you already know; important factors you have not yet noticed never appear. Hard-to-quantify elements such as cultural fit or a nagging gut feeling tend to be underweighted. And once a number appears, discussion often stops, as if the result carried authority it does not have.
Before defining criteria, free-write 'if I regret this choice, what would the reason be?' to surface missing criteria. After totaling, always ask 'does this result feel wrong?' and treat any discomfort as a clue to an overlooked factor. Position the matrix as a tool for organizing discussion, not a machine that produces the answer.
